SOC 2 Alternatives: What to Do When You Can't Afford Full Certification

A prospect asked for your SOC 2 report and you don't have one. Here are the practical alternatives -- from security questionnaires to trust centers -- that can unblock deals without a $10,000+ audit.

The email arrives from a prospect's procurement team. Somewhere in the vendor assessment is the question: "Please provide your most recent SOC 2 Type II report." You don't have one. The deal that was moving smoothly just hit a wall.

I've watched this play out dozens of times. The founder's instinct is to either panic-start a SOC 2 engagement or write the deal off entirely. Both are wrong. There's a middle ground -- a set of alternatives that demonstrate security maturity without the $10,000-$50,000 investment and 4-12 month timeline of a formal SOC 2 audit.

These alternatives aren't permanent substitutes. Eventually, if you're selling to enterprises, you'll need the report. But they buy you time, keep deals moving, and in many cases are sufficient for the buyer sitting across from you right now.

Security Questionnaires: The Manual Alternative

When a prospect asks for SOC 2 and you don't have it, the first fallback is filling out their security questionnaire directly. Most enterprise procurement teams have a standardized questionnaire -- SIG, CAIQ, or a custom spreadsheet -- that evaluates your security posture question by question.

Why this works

A completed security questionnaire gives the prospect exactly what they're looking for: evidence that you've thought about security, implemented controls, and can articulate your approach. Prepare a security overview document. A 3-5 page document covering your architecture, encryption practices, access controls, incident response process, and vendor management. Keep it factual and specific. Include diagrams of your infrastructure. This becomes a reusable asset you can share with every prospect.

Answer thoroughly. Thin answers raise flags. When asked "How do you manage access control?", don't write "We use MFA."   • Compliance status. Which frameworks you're working toward, with expected completion dates
  • Sub-processor list. Third-party services that process customer data (required by GDPR anyway)
  • Penetration test summary. Date of most recent test, firm name, and high-level results
  • Contact. Security-specific contact for questions and vulnerability reports

How to build one

Option 1: Platform trust centers. Vanta, Drata, and Secureframe all offer trust center features. Prospects can self-serve compliance documentation, request access to reports, and view your current compliance status. These cost $7,500-$15,000 per year as part of the platform subscription -- expensive if you're not also using the platform for compliance automation.

Penetration Test Reports: Security Evidence Without the Audit

A penetration test report from a reputable firm is concrete, third-party evidence of your security posture. It's not a compliance certification, but it answers the underlying question behind the SOC 2 request: "Can we trust that your product is secure?"

What it costs

  • Automated scanning tools: $500-$2,000 per year (Intruder, Detectify, Pentest-Tools)
  • Boutique pentest firm: $5,000-$10,000 for a focused web application test

Why it works as an alternative

Penetration testing is something auditors and prospects understand intuitively. An independent firm attempted to break into your systems and documented what they found. The report shows identified vulnerabilities, their severity, and your remediation actions. This is more tangible than a policy document and more credible than a self-assessment.

For prospects who are asking for SOC 2 primarily because they want assurance that your product is secure (rather than because procurement has a hard requirement for the report), a recent penetration test report often satisfies the concern.

How to position it

"We conduct annual penetration testing through [firm name]. Our most recent test was completed on [date] with [X] findings, all remediated within [timeframe]. We're happy to share the executive summary under NDA."

This communicates three things: you invest in security testing, you have an independent third party evaluating your systems, and you remediate findings promptly. For many mid-market buyers, this is enough.

The Compliance Roadmap: Buying Time Credibly

When a prospect requires SOC 2 and none of the alternatives above are sufficient, the compliance roadmap approach buys you time without losing the deal.

How it works

Present a documented, credible timeline for achieving SOC 2 compliance. Include:

  • Current status. What you've already implemented (MFA, encryption, access controls, CI/CD, etc.)
  • Platform selected. Which compliance automation tool you're using or have selected
  • Auditor engaged. Which firm you've selected or are evaluating
  • Milestone dates. When you expect to complete readiness, begin the audit, and deliver the report
  • Interim measures. What you're offering in the meantime (completed security questionnaire, penetration test, trust center access)

Why it works

Enterprise buyers are accustomed to vendors being at different stages of their compliance journey. What they won't accept is "we haven't started." What they will accept is a credible plan with specific dates and evidence that you're already implementing controls.

The key word is "credible." A roadmap that says "SOC 2 Type II by next month" when you haven't engaged an auditor isn't credible. A roadmap that says "Type I by Q3, Type II observation period starting immediately after, Type II report by Q1 next year" -- with evidence that you've already selected a platform and engaged an auditor -- is credible.

Bridge letters

If you're mid-audit or between audit periods, a bridge letter (also called a gap letter) can cover the interim. What Doesn't Work

Ignoring the question. Leaving security questionnaire fields blank or declining to answer raises more red flags than an honest "we're working toward SOC 2 and here's our timeline."

Claiming compliance you don't have. Saying "we're SOC 2 compliant" when you haven't completed an audit is misleading. SOC 2 compliance means an auditor has issued a report. "We follow SOC 2 security principles" or "we're SOC 2 audit-ready" are more accurate.

Overcomplicating it. The prospect doesn't need a 50-page security whitepaper. They need to know: Do you take security seriously? Can you demonstrate it? Are you moving toward formal certification? Answer those three questions clearly and most mid-market buyers will work with you.
